Cold email agency pricing is hard to compare because agencies sell different things: some sell effort by the month, some sell meetings, some sell leads. This guide lines the models up, names what real agencies publish, adds the costs that do not appear on the first quote, and shows what the same work costs in-house.
The four cold email agency pricing models
Every agency quote is one of these four, or a mix. What changes is who carries the risk when meetings do not come.
Retainer
The most common model. Industry estimates put a basic program at $2,000 to $5,000 a month, mid-market at $5,000 to $10,000 and enterprise at $10,000 to $15,000 or more (Leadium). Appointment setting retainers specifically run $3,000 to $15,000 (SalesHive). You pay the same in a month with twenty meetings as in a month with two.
Pay per meeting
Standard B2B meetings cost $300 to $600 each; C-suite meetings $600 to $1,500 or more. The risk moves to the agency, which is why the unit price is high. The contract detail that matters is the definition of a qualified meeting: title, company size, whether a no-show counts.
Pay per lead
$200 to $500 per qualified lead (IntentSignal). A lead is a person who showed interest, not a meeting on your calendar, so compare this model on cost per meeting after your own conversion rate.
Hybrid
A $2,000 to $4,000 base plus $150 to $400 per meeting. It aligns incentives better than a pure retainer and is cheaper per meeting than pure pay per meeting, but setup fees and minimum terms usually still apply.

Hidden costs: setup, minimum term, infrastructure
The retainer is the number on the proposal. These are the numbers that arrive with the contract.
- Setup fee. Typically $3,000 to $5,000 (third-party estimate), paid before the first email goes out.
- Minimum term. Three months is the norm. At a $2,000 to $15,000 retainer plus setup, that is $9,000 to $50,000 committed before you can judge the result.
- Sending infrastructure. Domains, mailboxes and warmup can add $500 to $2,000 a month when they are billed separately (IntentSignal).
- Your own time. Onboarding calls, copy approvals and taking the meetings still land on you.
- Assets at exit. Domains, mailboxes and lists can stay with the agency. Their warmup history leaves with them.
What year one really costs
Twelve months of fees plus any published setup, using the figures above. Infrastructure is left out, so these are floors.
The comparison is not like for like: an agency supplies people, and software does not take your sales calls. It does show how much of a retainer pays for work that is now automated.
How to evaluate a cold email agency quote
Put every quote through the same seven questions before comparing the headline price.
- What is a qualified meeting or lead? Title, company size, geography, and whether no-shows are billed.
- What is the total commitment? Minimum term times the monthly fee, plus setup.
- Is infrastructure included? Domains, mailboxes, warmup and data tools, or extra lines later.
- How many prospects a month? Contacted people and sending mailboxes, not just meetings promised.
- Who owns the assets? Domains, mailboxes, lists and reply history at the end of the contract.
- What can you see? Live access to sends, replies and bounce rates, or a monthly slide deck.
- How do you leave? Notice period, and what happens to campaigns mid-sequence.

Agency or in-house?
An agency is still the better buy when:
- nobody on the team can own outbound, even for a short time each day;
- you need cold calling or LinkedIn outreach at volume, not only email;
- you want meetings guaranteed in a contract and accept the per meeting price;
- your ICP is still a guess and you want an outside team to test it.
